1. Teams and roles

Cost rises with the number of distinct roles, not the number of users. One sales team with a manager above it needs a small permission model. Add pre-sales, service, accounts and branch heads, each seeing different records, and every screen has to be built and tested for each of them. A large team in one role costs less to build for than a small team spread across five.

The more your sales process differs from lead, opportunity, quotation and order, the more of the CRM is written for you alone. Discount approvals, quotations built from a rate list, a site visit that must be logged before a deal can move: each is a rule someone must specify, build and test. Each place a lead comes from is a separate piece of capture work. A website form is the least effort. Portals, advertising campaigns, missed calls and WhatsApp enquiries each arrive in a different shape, and the same person often arrives through two of them. The CRM has to recognise the duplicate, pick an owner and start the follow-up clock.

Every system the CRM exchanges data with adds build and testing work. Common ones for an Indian SME are the accounting package, often Tally, cloud telephony for click-to-call and call logs, the WhatsApp Business platform and a payment gateway. A system with a documented API is predictable to connect. One that only exports files is not. Messaging and telephony providers also charge usage fees outside the build cost. Migration cost follows the state of your data, not its volume. Clean rows from one spreadsheet import quickly. The same contacts spread across each salesperson's own file, with one company spelt several ways, need merging rules and someone on your side to decide which record wins. Reports are cheap when they list what is in the system and expensive when they calculate. Open deals by salesperson is a filter. You can produce a first estimate of your own CRM with a whiteboard and an afternoon with your sales team. The aim is a written scope that every vendor prices, not a number.

Count the reports management reads today, and strike out the ones nobody acts on.

The way to lower the cost of a custom CRM is to cut scope and reuse what exists, not to cut testing or design.

Start with one team and one pipeline. Add service, accounts and branches once the first team uses it daily.

Use proven services for messaging, telephony, email and sign-in instead of building them.

Make the web version work well on a phone before commissioning an app.

Clean your data before migration starts. Your own staff know which duplicate is the real customer.

Compare CRM quotes by what they include, then by price. A lower figure usually means a shorter list.

Is data migration included, and how much cleaning does it assume?

Is training for the sales team in the quote?

What does support after go-live cover, and for how long?

Are any per-user or annual licence fees payable to the vendor?

Who owns the source code and the database, and whose name is on the hosting account?

Can you see software they have shipped and speak to the people who will build yours?
