Your sales team is on Zoho CRM, or you are one demo away from signing up. Leads come in from the website, WhatsApp, marketplace listings and the phone. Someone has suggested building your own system. The Zoho CRM vs custom CRM question deserves a careful answer, because both routes cost money and neither is quick to reverse. This guide is for owners and sales heads of small and mid-sized businesses in India and the Gulf who want a straight comparison.

Choose Zoho CRM if your sales process is a conventional pipeline, most of your users are full-time salespeople, and the integrations you need already exist. Choose a custom CRM when your process has steps Zoho can only approximate, when many occasional users each need a paid seat, or when the customer record has to sit inside a larger system you own. If none of those three conditions applies, stay on Zoho and configure it well.

What Zoho CRM is and what it does well

Zoho CRM is a cloud CRM from Zoho, an Indian software company. It is sold by subscription, per user, and it covers the standard sales cycle: leads, contacts, accounts, deals, activities and reports.

It does a great deal well. A team can be working in it within days to weeks. Much of it can be shaped without a developer: fields, layouts, pipeline stages, workflow rules and approval steps are set up from the administration screens. Where configuration runs out, Zoho has its own scripting language, Deluge, and an API. There are mobile apps for field staff. Which of these you get depends on the plan, so check the vendor's current plans against the list of things you need.

Zoho CRM is also one product in a wide suite that includes accounting, and Zoho has implementation partners across India and the Gulf, so help is available locally.

Choose Zoho CRM and stop reading if these are true. You sell through a pipeline that looks like lead, qualify, propose, negotiate, close. Your team is small enough that the per-user fee is a minor line in the budget. You need something working this month. Nobody in the business has time to own requirements and testing for a software project. A well-configured Zoho CRM serves that team better than a custom build would.

Where Zoho CRM starts to strain

Zoho CRM strains when the sales process has steps the product models only loosely, and when the number of people who need access grows faster than the number who sell. Neither is a flaw. Both follow from a product designed for thousands of companies at once.

The process has steps that are not pipeline stages

A builder selling flats needs site visits, unit holds, booking amounts, channel partner commissions and a payment schedule tied to construction milestones. An admissions team needs counselling sessions, document checks, fee instalments and seats allocated by batch. A real estate CRM and an admissions CRM for education both need records a general pipeline does not have. Each can be approximated in Zoho with custom modules, scripts and marketplace extensions, and each approximation is something an administrator has to maintain.

Seats multiply faster than salespeople

Per-user pricing is fair when every user is a full-time salesperson. It is harder to justify when the people who need access include telecallers on a shift, site engineers who update one field after a visit, channel partners who register a lead once a month and managers who only read dashboards. Each of them needs a login, and a packaged CRM generally charges for each login.

The features a growing team asks for next often sit in a higher plan that applies to every seat. Check the vendor's current pricing and multiply it out for the team you expect to have in three years.

The scripts become a codebase

A heavily customised Zoho account is custom software. It has functions, scheduled jobs and webhooks, often written by more than one consultant. If nobody has documented them, a change to one field can stop a quotation from generating. You carry the maintenance burden of custom software and still pay the per-user fee.

The CRM has to feed other systems

A won deal may have to create a project in the ERP, a login in the customer portal and a ledger in the accounting software. Zoho's API can do this, within the limits of your plan. The harder problem is that every other system you run has to ask a vendor's cloud for the customer record.

Can you draw your sales process as a single line of stages, or does it branch by product, project or customer type?

Does a deal need records a standard CRM does not have, such as units, batches, site visits, samples or instalment schedules?

Is the real pipeline in the CRM, or in a spreadsheet someone updates on Friday afternoon?

Questions about seats and cost

How many people need a login, and how many of them sell full time?

What will the subscription come to in three years, at your planned headcount and on the plan you will need by then?

Is there someone in the business who can own requirements and testing for a build that takes a few months?

If the totals are close, stay on Zoho, because switching costs attention and retraining. If the gap is wide and your process is far from a standard pipeline, a custom build is worth scoping.

If you move: what a sensible migration from Zoho looks like

A sensible migration from Zoho CRM is phased, runs both systems in parallel for a short period, and begins with cleaning the data. It is not a switch made over one weekend.

Discovery first. One to three weeks with the sales team, mapping a lead from first contact to payment and listing every script and integration in the current account.

Export and clean. Zoho lets you export your records. Duplicates, dead leads and half-filled fields are fixed before import, so the team starts with data it trusts.

Pilot with one team. One branch or product line works real deals in the new system while the rest stay on Zoho.

Run in parallel, briefly. Keep the Zoho subscription until the pilot team has taken deals from enquiry to payment in the new system.

Keep what still works. If Zoho Books is doing its job, integrate with it and leave it in place.
